01Identify the response and status
Record acknowledgment number, issue date, supplier entity, buyer entity, original PO number and revision. Use clear whole-order and line statuses: received but not processed, accepted, accepted with amendment, partly accepted or rejected. Avoid a single confirmed label when some lines or conditions differ, and distinguish automated transmission receipt from human commercial review.
02Reconcile parties and commercial header
Compare seller, invoice issuer, beneficiary, buyer, consignee, ship-to, currency, payment milestones, delivery rule, named place, freight basis and governing documents. Verify changed bank or beneficiary information through an independent known channel. An acknowledgment should not introduce a new entity or term unnoticed merely because the total value appears correct.
03Compare every product line
Match buyer SKU, supplier model, description, variant, revision, quantity, unit, unit price, extended amount and requested package. Include tooling, samples, artwork, inserts, spare parts and other separate charges. Check arithmetic and currency. Record discontinued items, replacement models, split quantities and minimum proposals as amendments, not casual notes below the table.
04Confirm controlled product references
Reference approved sample, specification, drawing, bill of material, color, firmware, artwork, barcode, label and package versions as applicable. State unresolved items and owner. Acknowledgment of the order does not approve an unreviewed substitution or a future file; production should use the agreed revision or return through controlled change approval.
05Define the committed timeline
Name the event attached to each date and its time zone where relevant: deposit receipt, buyer file approval, material readiness, production completion, inspection, ex-works handoff, carrier departure or destination delivery. Record assumptions and dependencies. A generic lead time starting from an undefined day cannot be audited and often creates false delay disputes.
06Resolve exceptions through authority
Create an exception row for each difference, supplier reason, operational impact and expiry. The buyer should accept, reject or counter through a named authorized owner. Update the PO or issue a linked change request when the baseline changes. Do not edit the supplier's response or rely on unanswered email; preserve offer, counteroffer and final acceptance records.
07Release and retain one baseline
After agreement, reconcile PO, acknowledgment, pro forma invoice, deposit request and production instructions. Mark the controlling revisions and release scope. Link later status reports, inspections, packing lists, invoices and change records to the same order line identities. Track open conditions separately and block affected work when a required sample, file, evidence or commercial approval remains unresolved.
