Supplier product discontinuation and last-time-buy checklist

A last-time-buy deadline creates pressure to order more, but excess stock can be as damaging as a shortage. Buyers need the exact discontinued object, credible dates and a demand-and-risk model before treating a supplier notice as a purchase instruction.

Authenticate scope and source

Verify the notice through an established supplier contact. Record supplier entity, manufacturing site, affected model, component, revision, color, package and identifier. Map all buyer SKUs and open orders. Do not apply a family-level statement to every variant until the supplier confirms scope in writing.

Build the date and support timeline

List notice date, last order entry, final acceptance, minimum commitment, production, shipment, cancellation, warranty, repair, spare-part, software and document-support dates. State time zones and dependencies. A final order date does not guarantee capacity, acceptance or shipment, so request the supplier response milestone too.

Reconcile available supply

Count sellable on hand, held, returned, service stock, confirmed inbound, unconfirmed PO, supplier finished goods and committed materials separately. Check lot, shelf life, storage and packaging condition. Remove double counting between factory stock and open orders. Record ownership and cancellation rights for work in progress.

Model demand and downside

Use base, low and high scenarios by period, channel and SKU. Include seasonality, substitution, returns, warranty needs and planned retirement. Calculate coverage, stockout date, cash, storage and obsolete residual. A large historic sales month should not become the forecast without explaining promotion, shortage recovery or one-time demand.

Mark final lots, preserve traceability and retain service or claim evidence. Update product master, retail availability and reorder rules with effective dates. Do not reassign discontinued GTINs to new items. Review actual depletion and returns regularly, then dispose, transfer or discount residual stock only through approved commercial and legal processes.

It is a final or limited ordering opportunity before a supplier stops accepting orders or producing an identified item. Dates, acceptance and availability should be confirmed in writing.

How is last-time-buy quantity calculated

Use time-phased demand scenarios minus usable on-hand and confirmed inbound supply, then include service needs, transition timing, cash, storage and obsolescence risk.

Can the replacement product use the discontinued GTIN

GS1 generally prohibits reallocating an assigned GTIN to a different trade item. Review current GTIN rules and the exact change before assigning identifiers.

Should buyers always place the maximum final order

No. Compare shortage consequence with forecast uncertainty, alternate timing, non-cancelable cash, storage, shelf life and residual-stock risk, then approve a documented scenario.
