01Confirm permission and objective
Read the purchase order, amendment process, payment instrument, Incoterms and named place, delivery windows and retailer commitments. State the business objective: launch stock, customer backorder, seasonal deadline, storage relief or schedule recovery. Ask banks, forwarders and legal advisers about instrument- or contract-specific limits before relying on informal approval.
02Define exact ready goods
List SKU, variant, lot, inspected quantity, accepted quantity, package count and cargo-ready condition. Exclude held, incomplete or unapproved goods. Check whether accessories, labels, manuals and retail cartons make each unit sellable. A large number of unfinished core products may be less useful than a smaller complete assortment.
03Choose SKU priority from business value
Rank items by committed customer demand, launch role, stockout cost, margin, display completeness, season and replacement need. Avoid shipping only the supplier's easiest products. For size or color ranges, check whether the split leaves an unbalanced assortment that cannot be merchandised or fulfill orders.
04Compare total incremental cost
Request comparable route quotes using measured package count, dimensions, gross weight, pickup, destination and service. Add duplicate export handling, import entry, brokerage, duties or taxes timing, insurance, bank charges, receiving and storage. Compare the incremental cost with the quantified value of earlier usable stock, not with freight alone.
05Prepare a document set for each split
Create separate, internally consistent invoice, packing list, transport and other required records for each movement. Confirm values, quantities, marks, weights and product descriptions match the physical goods. Ask the importer and forwarder about destination and product documents; do not photocopy the full-order packing list onto both shipments.
06Reconcile payment and receiving
Update deposit, balance, letter-of-credit presentation, collection or open-account milestones as agreed. Define which shipment carries which costs and when risk or title questions are addressed under the contract. Give the warehouse separate advance notices and receipt records, while preserving a master reconciliation to the original order.
07Control the residual order
List remaining SKU and lot quantities, work status, inspection plan, cargo-ready date, route and owner. Keep remedies and escalation for delay visible after the first goods depart. Close the split only when first and residual invoices, packing lists, received quantities, payments and discrepancies reconcile to the amended order total.
