01Open the case from a verified variance
Record case ID, reporter, date, location, product identity, unit, ownership, status, count and reconstructed balance. Preserve the initial count, independent recount and photos or package evidence. Confirm the same cutoff and units are compared. Do not label a difference as shrinkage when an open receipt, transfer or shipment can still explain it.
02Protect scope and evidence
Limit movements where practical, preserve system logs and source documents, identify affected lots or serials and prevent routine cleanup from overwriting evidence. Record who collected each item and when. Restrict access to personal, security and commercial data. Follow legal and human-resources requirements before reviewing surveillance, devices or employee records.
03Reconstruct inventory movement
Trace opening balance, receipts, putaway, replenishment, picks, packs, shipments, transfers, returns, samples, repairs, rework, disposal and adjustments. Check timestamps, effective dates, package and unit conversions. Search wrong bins and similar identities for offsetting differences. Test whether integration or scan failures created a book error rather than a physical loss.
04Review custody and access objectively
Map the period, physical areas, custodians, system roles, overrides and exceptional access relevant to the missing population. Look for unsupported movements, broken seals, repeated adjustment patterns or control gaps. Access shows opportunity, not responsibility. Avoid naming an individual as cause without evidence and authorized investigative process.
05Classify cause and confidence
Choose a supported category: timing, count, identity, location, unit conversion, process damage, unrecorded disposal, supplier shortage, carrier event, customer return, system failure, suspected misconduct, confirmed loss or unresolved. Record evidence for and against the conclusion and confidence. Separate root cause from the point where the difference was discovered.
06Approve adjustment and recovery
Calculate quantity and value under finance policy and record inventory, financial, insurance, supplier, carrier or other recovery treatment. Use independent authority and avoid duplicate recovery. Report possible crime or regulated loss through the required channels; do not conduct unauthorized confrontation or promise a legal outcome. Keep disputed and unrecovered amounts visible.
07Correct controls and test recurrence
Address access, segregation, location design, scanning, staging, receiving, picking, returns, disposal, system interfaces, count frequency or supervision as evidence indicates. Assign owner and date. Monitor shrinkage by location, product, event and period using a stable definition. Verify effectiveness through later counts and transaction testing rather than assuming training alone solved it.
